The BFCM SMS Playbook: Register Now or Miss Black Friday
Black Friday SMS is decided in September. Here is the registration, approval, and warm-up timeline that keeps your BFCM texts sending.

The BFCM SMS Playbook: Register Now or Miss Black Friday
Most teams treat Black Friday SMS as a November job. Write the offers, schedule the sends, hit go on the biggest shopping weekend of the year.
By November, the window to set it up is already closed.
Black Friday SMS marketing is decided in September. The work that makes a November send possible, 10DLC registration, campaign approval, and list warm-up, all has to happen first. Skip it and you are not looking at slower delivery. You are looking at a number that carriers block outright.
Here is the timeline that actually matters, and the playbook to be ready.
The short answer: when Black Friday SMS is actually due
Work backward from late November and the real deadline lands in September.
A Black Friday send needs an approved 10DLC campaign behind it. Approval needs a completed registration. And a number that has been sitting cold needs a few weeks of gradual sending before you point it at your entire list. Stack those steps and “sent in November” starts in September.
The rest of this post is that timeline, worked backward, plus the four steps to run before the rush.
The deadline math, worked backward
Think of it as a chain where each link gates the next one:
- Late November: your BFCM sends go out. Early access, Black Friday, Cyber Monday, cart recovery, last chance.
- Two to three weeks earlier: list and number warm-up. You ramp volume gradually so a cold number is not blasting your whole list for the first time on the busiest texting day of the year.
- Before that: campaign approval. Your 10DLC campaign has to be reviewed and approved before you can send at volume.
- Before that: brand and campaign registration. You register your business and your messaging use case with the carriers through The Campaign Registry.
- Today: you start.
Every link depends on the one before it. You cannot warm up a number you have not registered, and you cannot register the week of Black Friday and expect to send that Friday. September is where the chain has to begin.
Why the urgency is real, not a marketing scare
It would be easy to read this as manufactured deadline pressure. It is not.
Since February 2025, carriers block 100% of unregistered 10DLC traffic. Not throttled, not delayed, blocked. There is no grace period and no “we will let a little through.” On top of that, non-compliance fines reach up to $10,000 per violation.
That changes the whole risk calculation. In the old world, an unregistered sender got degraded delivery and could scramble to fix it mid-campaign. In the current one, an unregistered number sends nothing. There is no “we will sort it out in November,” because in November there is nothing to sort out. The messages simply do not go.
So the question is not whether your Black Friday texts will deliver well. It is whether they are allowed to send at all. That gets answered in September.
Step 1: Get registered and approved now
Registration is the gate everything else waits on, so it goes first.
10DLC registration has two parts: registering your brand (your business identity) and registering your campaign (the messaging use case, like marketing or cart notifications). You will need a few things ready:
- Your legal business details and tax ID.
- A clear description of your campaign use case.
- Sample messages that represent what you will actually send.
- Your opt-in language and where consent is collected.
Accurate registration matters more than fast registration. A campaign description that does not match what you send is a common reason for rejection or later filtering, so describe the real thing. (Our full walkthrough on getting A2P approved in 2026 covers what carriers look for.)
This is also where the provider you are on starts to show. Signal House gets many standard use cases approved as fast as 48 hours, and approval on pay-as-you-go typically lands within 72 hours, with a real person walking you through registration instead of a ticket queue that answers in days. When the calendar is this tight, the difference between “approved this week” and “still pending” is the difference between running Black Friday and watching it.
Step 2: Warm up your number and list
An approved number is not the same as a trusted one.
Carriers watch sending patterns, and a brand-new number that suddenly fires thousands of messages on Black Friday looks exactly like spam. The fix is to warm up: ramp your volume gradually in the weeks before, so by late November your number has an established, trusted pattern instead of a cold-start spike.
While you warm up, keep the list clean. Send to people who actually opted in, honor every opt-out immediately, and prune inactive numbers. High complaint rates and opt-outs damage your sender reputation, and a damaged reputation gets you filtered even after you are registered. Warm-up and list hygiene are two sides of the same deliverability coin. (If you want the full picture on why messages get filtered, we broke it down in why your text messages get filtered.)
Step 3: Your Black Friday SMS marketing sequence
With registration approved and your number warming, you can build the actual sequence. A proven BFCM SMS flow looks like this:
- Early access / VIP (mid-to-late November): reward subscribers with a head start. Lowest-risk, highest-intent send.
- Black Friday launch: your main offer, sent when your audience is actually shopping.
- Cyber Monday: a distinct offer, not a copy-paste of Friday.
- Cart recovery (throughout): automated texts that bring shoppers back to an abandoned cart. For e-commerce this is often the highest-ROI message of the season. (See our Shopify cart-recovery guide for how the automated flow works.)
- Shipping cutoff / last chance: urgency that is genuinely useful, tied to real deadlines.
A few rules that keep these delivering and compliant: mind send times and do not stack too many messages in a short window, put a clear opt-out in your sends, and keep the offer specific. Specific, well-timed texts get engagement. Generic blasts get opt-outs, and opt-outs hurt the deliverability you spent September building.
Step 4: Plan for peak volume
Black Friday and Cyber Monday are the highest-traffic texting days of the year, and the network feels it.
During peak, throughput matters. Messages queue, and how fast they clear depends on your routing. This is where carrier-direct routing earns its keep: with at most one layer between Signal House and the carriers, versus the three or four hops common with aggregator routing, there are fewer points where a message can slow down or die, and more visibility into where it actually landed. When millions of commercial texts are moving at once, the shortest path to the carrier is the one you want, which is a big part of how we hold a 99%+ delivery rate.
Plan your sends with peak congestion in mind. Spread large sends sensibly rather than dumping your entire list into a single instant, and give high-priority messages like cart recovery room to move. Peak volume also means a bigger bill, so know your real per-segment cost going in. We break the numbers down in how much business texting costs.
Already on another provider? Switch before the freeze, not during
If you are thinking about moving off a legacy provider like Twilio, do it now, not in December.
Switching involves porting your numbers and re-registering your campaigns, and both take time. The one window you never want to migrate in is the middle of BFCM, when every message counts and there is no room for a hiccup. Making the move in September means you are warmed up and stable long before the rush. Making it in November means gambling your biggest sales weekend on a migration. One of those is a plan. The other is a bet.
FAQ
When do I need to register for 10DLC before Black Friday?
As early as possible, ideally September. Registration has to be approved before you can send, and your number needs a few weeks of warm-up after that. Working backward from late-November sends, September is the practical deadline.
Can I send Black Friday texts without 10DLC registration?
No. Since February 2025, carriers block 100% of unregistered 10DLC traffic with no grace period, and fines reach up to $10,000 per violation. An unregistered number sends nothing.
How far in advance should I warm up my SMS list?
Give yourself a few weeks. Ramp volume gradually so your number has an established, trusted sending pattern before Black Friday instead of a cold-start spike that looks like spam.
How many texts can I send per day during BFCM?
It depends on your registration and carrier throughput, and peak days are congested. Plan to spread large sends rather than dumping your whole list at once, and prioritize routing that keeps messages moving. Carrier-direct routing helps most when the network is busiest.
Is it too late to switch SMS providers before Black Friday?
Not if you start now. Porting numbers and re-registering campaigns takes time, so a September switch is safe and a November one is risky. The move you do not want is migrating during BFCM itself.
Black Friday SMS is not a November task. It is a September one. Register now, warm up your number, and walk into the biggest weekend of the year with a plan instead of a scramble.
